About the project

This project was delivered in partnership with another e-learning provider to support a 70-hour training program for a U.S.-based medical center network.

The initiative focused on developing a comprehensive learning ecosystem covering:

Clinical procedures (e.g., blood sample collection, red blood cell separation, and analysis).

Use of complex medical equipment (e.g., MRI, Aimicus machine).

Interpretation of diagnostic results.

Program highlights

The program included:

  • Virtual instructor-led training (VILT)
  • Web-based training (WBT) and Knowledge Assessments
  • Video-based learning
  • On-the-job training (OJT) and Skill Assessments 

Structured as a “training university,” learners completed multiple full-day sessions divided into four 1.5-hour periods (~6–7 hours/day), combining online instruction with hands-on practice.

Goal

Developing detailed storyboards for WBTs, participant/facilitator guides, and presentations for VILT, video scripts, and on-the-job training sheets

Creating custom workflows aligned with strict medical regulations and quality standards.

Scale content production to 20 learning hours per month within a 4-week timeframe.

Ensuring deliverables were production-ready and required no additional client-side review.

Matching the quality of a system that had been refined internally by the client over several years (before they made a decision to outsource it). 

Challenges

Complex documentation: WBT (~40 pages/lesson) and VILT (~70 pages/lesson), varying by lesson type and project.

Highly regulated content: Accuracy-critical medical topics where even minor errors have major consequences.

Large media library: Each module required analyzing 4,600+ of raw materials, including thousands of real photos and videos.

Quality expectations: Matching years of internally refined client standards.

Approach

We wanted strict requirements and high production volume, not to slow down delivery or scale. To make that possible, we focused on building a system that could handle both. This meant creating a well-structured workflow that supports the team at every step, keeping the process clear, controlled, and consistent, even as the volume grows.

The system we designed aimed to deliver 20 learning hours/month in record time, replicating years of client experience.

Team scaling and onboarding

We expanded the instructional design team and introduced a multi-stage recruiting process to ensure only qualified specialists joined the project.

Methodology training

All team members were trained on project-specific standards, workflows, and expectations before contributing to production.

Instructional design and scripting

Based on client-provided learning strategies and content mapping documents, we developed storyboards and scripts for multiple training formats.

Multi-format content development

We produced content across different formats, including:

  • Asynchronous online courses
  • Virtual instructor-led training (VILT) materials
  • Video-based learning
  • On-the-job training (OJT) support materials
  • Tutorial videos
  • Skill assessments

Created media library

We worked out a solution to a large data base of raw materials (e.g., thousands of photos of medical equipment and procedures) for the course, by creating AI-assisted searchable catalog with descriptions for easy retrieval by IDs and developers.

Quality Assurance system

We introduced a multi-stage QA process, that includes learning outline QA, content ID corrections (accuracy, templates, media selection), formatting QA (fonts, spacing, tables, final design) and a media review round.

Custom-built production workflow

This workflow enabled the team to achieve 20 learning hours per month of complex medical content in record time.

Results

The project delivered a scalable training university producing up to 20 learning hours of medical content per month within a 4-week cycle, resulting in more than 70 learning hours in total. We ensured all materials were production-ready with minimal revisions, allowing for faster rollout. The established workflow supports consistent quality and easy scaling across teams and formats.
